Xalicon is a software engineering partner for companies building, modernizing and scaling digital products. We combine product thinking, applied AI engineering and disciplined delivery — and we are direct about what will and will not work.

Our story

Why Xalicon exists

Xalicon was founded by engineers and product leaders who had spent years inside startups, scale-ups and enterprise technology teams, and had seen the same failures repeat: prototypes that never reached production, rewrites that stalled halfway, and outsourced teams that produced code without understanding.

We started Xalicon to work differently. Small senior teams. Working software every week. Written reasoning behind architectural decisions. Client ownership of code and infrastructure from day one rather than at handover.

We are a young company and we say so plainly. What we bring is the accumulated experience of the people doing the work, a delivery method we can explain in detail, and a willingness to tell you when a project should be smaller, later, or not done at all.

  • Say the difficult thing early

    If a deadline is unrealistic, an approach is wrong, or a feature should be cut, we say so while it is still cheap to act on. Comfortable silence is the most expensive thing in a project.

  • Working software over status reports

    Every week you get an environment you can open and use. Progress is demonstrated, not described.

  • Build for the team that inherits it

    We write code, documentation and infrastructure for the engineer who picks it up in two years without us to ask. That constraint improves everything.

  • Measure before claiming

    Performance, quality and cost are numbers we produce and share, including when they are not flattering. We do not publish statistics we cannot substantiate.

  • Ownership stays with the client

    Code, infrastructure, credentials and knowledge are yours throughout. No dependency by design, no lock-in through obscurity.

  • Sustainable pace

    Consistent delivery beats heroic sprints. Tired teams write the defects they spend the next month fixing.

The technical convictions behind our work

  • Boring technology, deliberately chosen

    We default to well-understood tools with large communities and long support horizons, and spend our novelty budget where the product genuinely differentiates.

  • Small, reversible changes

    Frequent small releases behind feature flags. Every change should be easy to undo, which is what makes it safe to make.

  • Tests as design pressure

    Code that is hard to test is usually hard to change. We treat testing difficulty as a signal about the design rather than an obstacle to route around.

  • Decisions written down

    Architecture decision records capture what we chose, what we rejected and why. Future teams inherit the reasoning, not just the result.

  • Observability before optimisation

    You cannot improve what you cannot see. Telemetry comes before performance work, every time.

  • Accessibility as a baseline

    WCAG 2.2 AA is the standard for everything we build, checked continuously rather than audited at the end.

Global delivery

Distributed, but one team

Distributed delivery works when context is written down and working hours genuinely overlap. Both are deliberate choices, not happy accidents.

Engagement models
  • Overlapping working hours

    Teams are staffed for a minimum of four hours of overlap with your core hours, agreed before anyone is assigned. Where a role needs constant collaboration, we staff for more.

  • One team, one process

    Distributed engineers work in your repository, your tracker and your ceremonies. There is no separate offshore process running in parallel.

  • Documentation as default

    Decisions and context are written down rather than held in conversation, which is what makes distributed delivery work across time zones.

  • Delivery hubs across regions

    Engineering across North America, Europe and India, letting us match time zone and cost requirements without compromising on seniority.
